Gridlock - A Lean Workflow Game
What happens when workflows break down? Bottlenecks, delays, and rework can cripple even
the most efficient processes—but without a clear view of the process, it’s hard to know where to
start.
Gridlock is a hands-on Lean simulation designed to make invisible workflows visible. Participants
take on one of four roles—Requirements, Planning, Builder, or QA—and work together to complete
projects across three fast-paced rounds. After each run, teams map their process, analyze
performance data, and apply Lean practices like batch reduction, WIP caps, and flow balancing to
improve cycle time and reduce defects.
More than just an exercise, Gridlock challenges participants to think Lean, teaching them how better
handoffs, process visibility, and flow balance drive faster project completion, higher ROI, and fewer
defects. The real takeaway? Look beyond the task at hand, map the process, and start seeing
opportunities for improvement everywhere.

Audience: Gridlock is played in groups of 5-7 participants. It’s designed for those new to Lean or those with beginner experience. It can scale to larger teams or enterprise-wide training programs by running multiple sessions concurrently.
Delivery Format: The simulation is fully online– requiring no software installation. Play can be done either in-person or virtually

Game Play and Facilitation
Participants join a contracted software development company facing challenges due to rapid growth and an influx of new projects. Assuming roles such as Requirements Gatherer, Planner, Builder, or Quality Assurance, team members collaborate to complete tasks over three simulation runs. Between runs, teams can purchase upgrades to enhance their workflow, fostering strategic decision-making and continuous improvement.
Customization: Facilitators can adjust the depth and focus of the simulation based on their audience’s needs or tailor it to reflect specific organizational challenges.Technical Requirements: This is an online simulation, requiring only a computer or smart device with internet access.
Facilitation: Gridlock can be self-led using ASQ’s facilitation materials or delivered with expert facilitation for additional guidance. Facilitators have access to dashboards that track participant progress, collect workflow metrics, and help to drive meaningful discussions.
Materials: : A whiteboard (in-person) or software such as Mural (virtual) for mapping the process and working collaboratively through analysis and improvements is beneficial but not required.

Web-based Simulation with Instructor Facilitation. Simulations are able to be run in a conference space in-person, or virtually through a video call. Participants only need a computer or smart device, an internet connection, and access to a web browser to play.
